How a delivery chain replaced its tools with one operating system

Kamui is the operating system we built for a delivery retail chain handling 20,000+ orders a month. Orders from every marketplace, the website and the app land in one queue, AI answers customers, drivers get jobs in their own app, and each order updates sales, stock, purchasing, payroll and the P&L.

What it replaced

  • A separate POS in every store
  • Logging into each marketplace by hand
  • Dispatching drivers by text
  • Payroll in spreadsheets
  • Missed calls after hours

None of those tools was the real problem. The cost was in the copying between them, every day, by people who had better things to do.

How an order moves through it

  • The order lands in one queue, wherever it came from
  • AI confirms it and answers questions by text and phone
  • The nearest free driver gets the job and the route in his app
  • The store and the customer see the driver move
  • On delivery the customer gets a text and the order closes itself
  • Sales, stock, purchasing, payroll and the P&L update on their own

What we learned

The pieces are not exotic. An order queue, a driver app and an AI that answers texts all exist as products. The value comes from one record of the order that everything reads and writes.

That shared record is what makes the AI useful. When a customer asks how long their order will take, the assistant can answer from the live order, because it sits on the same data as the store and the driver.

When custom makes sense

Keep off-the-shelf tools while they fit. An aggregator may solve the marketplace problem on its own. Custom starts to make sense when you pay for several tools that do not talk to each other and someone copies data between them by hand every day.

Questions

Can every marketplace go into one order queue?
That is what this system does: marketplace orders, the website and the app all land in one queue, so nobody logs into five dashboards.
Can staff take over from the AI?
Yes. Transcripts land on the order, staff see every conversation, and anyone can take over a call.
